Pot Odds and How to Calculate Them
Pot odds, outs, the rule of 4 and 2, and implied odds — the arithmetic that turns a poker draw into a call-or-fold decision, worked through with real examples.
Pot odds are the arithmetic that make poker a game of decisions rather than hope. They compare what a call costs against what the pot pays, and set that against the chance your hand improves. When the payoff beats the odds, you call; when it does not, you fold. That is the whole mechanism.
Step one: count your outs
An out is any card left in the deck that makes your hand a winner. Count them before you do anything else.

Count honestly. A flush out that also pairs the board might make someone a full house — that out is “tainted” and should be discounted. Overcounting outs is the most common error in this entire subject.
Step two: convert outs to a percentage
Exact, if you like precision. With two cards to come (on the flop) and 47 unseen cards:
P(hit by river) = 1 − (47−outs)/47 × (46−outs)/46
For a nine-out flush draw that is 35.0%.
In practice, use the rule of 4 and 2:
- On the flop (two cards to come): outs × 4
- On the turn (one card to come): outs × 2
Nine outs × 4 = 36%, against the exact 35%. Close enough for a decision made in ten seconds at the table. The shortcut drifts high for large out counts — for 15+ outs, subtract a few points — but for the common draws it is accurate.

Step three: compare to the pot odds
The pot odds are the price the pot is offering. If there is $80 in the pot and you must call $20:
pot odds = call / (pot + call) = 20 / (80 + 20) = 20%
You are risking $20 to win $100. You need to win more than 20% of the time for the call to show a profit.
Now put the two numbers together:
Call when your chance of hitting exceeds the pot-odds percentage.
With a 35% flush draw and a 20% break-even, you call — comfortably. With a 16% gutshot and the same 20% pot odds, you fold, because you will complete the draw less often than the pot requires.
A full example
Turn card is out. The board shows Q♠ 9♠ 4♦ 2♥. You hold A♠ 7♠ — the nut flush draw, nine outs, one card to come. The pot is $120 and your opponent bets $30.
- Your equity: 9 outs × 2 = ~18% (exact: 19.6%).
- Pot odds: you call $30 to win $150, so 30/180 = 16.7% break-even.
- Decision: 18% > 16.7%, so on pure pot odds this is a thin call — and that is before implied odds.
Implied odds: the money not yet in the pot
Pure pot odds ignore future betting. Implied odds account for what you expect to win on later streets when you hit.
In the example above, if your flush completes on the river, your opponent may well pay off another bet — they cannot see your cards, and a completed flush is not always obvious. If you expect to extract another $40 when you hit, your effective pot is larger, and a call that was marginal on pot odds alone becomes clearly correct.
Implied odds justify calling small bets to draw at hands that win big pots — the classic case being a set-mining call: calling a raise pre-flop with a small pair, hoping to flop three of a kind (about 11.8%, or roughly 1 in 8.5) and win a large pot from an opponent holding an overpair. The immediate pot odds never justify it; the implied odds sometimes do.
Reverse implied odds are the mirror danger: the money you lose when you hit a hand that is second-best. Drawing to a low flush or the low end of a straight, you can complete your draw and still pay off a better one. Discount aggressive draws accordingly.
What the math does not decide
Pot odds tell you whether a call is profitable against a random continuation. They do not tell you:
- Whether your opponent is bluffing, value-betting, or trapping — which changes how often you are already beaten.
- Whether your outs are clean — some cards complete your draw and someone else’s better one.
- Whether folding a marginal call preserves chips for a spot with a bigger edge.
Pot odds are the floor of correct poker, not the ceiling. Get them right and you stop making the losing calls that pure hope produces; the rest of the game is reading the situation the math cannot see.
